Stack review

The product analytics stack, reviewed

Three platforms, three pricing units, and a decision that turns on team shape rather than on the feature matrix.

Platforms covered

  • PostHog · PostHog

Open source and self-hostable; priced per event; 1M analytics events free monthly

  • Mixpanel · Mixpanel

Moved to event-based pricing in February 2026; generous cloud free tier

  • Amplitude · Amplitude

Priced by monthly tracked users; free tier covers 50,000 MTUs

Three different billing units

The three platforms do not price the same thing, which makes headline comparisons misleading. PostHog charges per event, at about US$0.00031 per analytics event and US$0.005 per session replay. Mixpanel priced by monthly tracked users and moved to event-based pricing in February 2026. Amplitude prices by monthly tracked users, with a free tier covering 50,000 MTUs.

The free tiers differ in kind as well as size. PostHog's free plan covers 1 million analytics events, 5,000 session replays, 1 million feature flag requests and 1,500 survey responses a month, with unlimited seats and no sales gate on core features, and self-hosting is unlimited. Mixpanel's cloud free tier is the most generous of the three at 20 million events a month, which most products under 10,000 daily active users will never exceed. Sources differ on Mixpanel's post-change allowance, with some reporting 20 million events and others 1 million, so the figure should be checked against Mixpanel's published pricing before it is relied on.

The bundle question

PostHog bundles product analytics with session replay, feature flags, A/B testing, surveys, error tracking and a data warehouse, which is 7 capabilities on one bill. Mixpanel and Amplitude are focused analytics tools. That is the real decision: an all-in-one that replaces three or four vendors, against a specialist that does one thing more deeply.

The 2026 comparisons place PostHog with engineering-led teams below roughly 200 people, on the grounds of value, breadth of bundle and a free tier that is genuinely usable rather than a trial. Mixpanel suits product-manager-led teams that want the lowest learning curve and do not need feature flags or experimentation in the same tool. Amplitude is for enterprise teams with dedicated analysts and real data governance requirements.

What the analytics are for

Product analytics on this site exists to serve the customer journey map rather than to fill a dashboard. The benchmarks that make a map actionable are published: median LTV to CAC of 3.2 to 1, and CAC payback running from about 11 months below US$5,000 ACV to about 22 months in the US$50,000 to US$100,000 band. A tool that cannot segment by contract size cannot tell you which of those two businesses you are running.

What we would pick

Engineering-led team under about 200 people: PostHog. The bundle removes three or four separate vendors, the free tier of 1 million events is usable rather than a trial, and self-hosting is available if data residency matters.

Product-manager-led team that wants the shortest learning curve: Mixpanel, whose cloud free tier at up to 20 million events a month covers most products under 10,000 daily active users. Confirm the current allowance on the pricing page first, because sources disagree after the February 2026 change.

Amplitude where there are dedicated analysts and governance requirements, which is rarely the case before Series B.
