E-commerce brand: launching across three markets with integrated IT and campaign infrastructure

Challenge

Launching an e-commerce brand across three markets at once.

Modern commerce tooling makes opening three markets simultaneously a configuration rather than a rebuild, which is exactly why the decision has to be made deliberately. Three markets opened together means three sets of acquisition assumptions tested at the same time with no control, and no way to tell afterwards which market's numbers were the anomaly.

Approach

Product launch sequencing across the three markets, integrated IT and campaign infrastructure, customer journey mapping and campaign automation design, with performance tracking in each market.

Sequencing sets which market opens first, what has to be proven there before the next one opens, and what stays shared across all of them. It is a blueprint decision before it is a growth decision, and it is made once rather than revisited under pressure after the first market underperforms.

The infrastructure is built once and the measurement is per market. Acquisition, conversion and retention are tracked separately for each market against the same instrumentation, so each launch is judged on its own numbers rather than on a blended average that hides which market is carrying the others.

Outcome

The brand launched across three markets on one integrated infrastructure, with acquisition, conversion and retention tracked per market and reviewed quarterly.

The market context for work like this

The figures below are published industry benchmarks, not this project's results.

Cross-border e-commerce is growing about 25 per cent a year, roughly twice the domestic rate, and is projected to reach about 22 per cent of all e-commerce by 2027. Southeast Asia's cross-border market is estimated at US$50.37 billion in 2026. Shopify Markets sells across more than 130 currencies from a single store and Markets Pro offers a merchant-of-record route into more than 150 countries, while Global-e passed US$2 billion of gross merchandise value in the June 2026 quarter. In Australia, online spend reached a record A$82.6 billion in 2025, 24 per cent of all retail, with A$18.9 billion going through pure online marketplaces.
